Why Your Loyalty Programme May Not Be Working (And How to Fix It)

W

If you ask most independent retailers whether they have a loyalty programme, the answer is yes. If you ask whether it is actually driving repeat visits and increasing customer spend, the answer is usually much less certain.

We see too many local indie retailers run a loyalty program as a piece of work without managing it for success for the business.

Your loyalty programme has to work for your business. It’s got to be commercial for if it’s not, why put in the work?

The gap between having a programme and running one that genuinely changes customer behaviour is significant, and it costs retailers real money in unrealised revenue.

Here is why most loyalty programmes underperform, based on our years in this space and what the ones that actually work do differently.

Problem 1: The Reward Is Too Remote

The most common loyalty programme structure in independent retail is a points accumulation model: earn one point per dollar spent, redeem 500 points for a five-dollar discount. It sounds reasonable. In practice, it fails for a straightforward psychological reason, the reward is too far away. People don’t understand it.

A customer who spends $30 in your store and earns 30 points has no meaningful sense of progress. They cannot visualise what they are working towards. They will not change their behaviour,  where they shop, how often they visit, how much they spend per visit,  for a reward that feels abstract and distant.

The loyalty programmes that change behaviour are those that create a sense of immediate progress and a near-term, tangible reward. People have got to be able to feel it.

Problem 2: The Programme Is Invisible at Point of Sale

In many shops the loyalty programme exists in the software but is not actively promoted at the point of sale. Staff do not mention it. Receipts do not highlight the customer’s points balance or their progress towards a reward. Signage is minimal or outdated.

If your customers do not know their loyalty balance and cannot easily understand what they are working towards, the programme will not change their behaviour. Loyalty requires regular reinforcement,  not a sign by the door that most customers stopped reading six months ago.

Your POS software should be doing this work automatically.

Problem 3: The Programme Rewards Spending, Not Returning

Most points-based programmes reward customers for how much they spend, not for how often they return. This is a missed opportunity.

The most valuable customers for a small independent retailer are not necessarily those who spend the most in a single transaction, they are the ones who come back regularly. A customer who visits twelve times a year and spends $40 each visit is worth more to your business than one who visits twice and spends $200. But a standard points programme treats them identically per dollar spent.

If yours is a business that has people visit once-off when passing through town, the loyal shopper is the one who does 2, 3 or even 4 transactions in a visit. It’s easy to configure loyalty to drive this for you.

Consider whether your loyalty structure rewards appropriately to your situation and to your needs.

Problem 4: You Are Not Using Your Customer Data

Your loyalty programme is, among other things, a data collection mechanism. Every transaction a loyalty member makes tells you something: what they buy, how often they visit, what they spend, which categories they return to, and which they have never tried.

Most small retailers collect this data and do almost nothing with it.

The retailers whose loyalty programmes drive real results are those who use their customer data actively,  to identify lapsed customers and re-engage them, to promote relevant products to customers based on their purchase history, and to understand the lifetime value of different customer segments.

If your loyalty database has 800 customers in it and you have never sent them a targeted communication, you are sitting on an asset you are not using.

What Actually Works: The Voucher on the Receipt

One of the most effective loyalty mechanisms for independent retail is also one of the simplest: a discount voucher printed on the bottom of the receipt, triggered when the customer reaches a spend threshold, with a short expiry date.

This approach works because:

  • The reward is immediate and tangible, the customer can see exactly what they have earned
  • The expiry creates urgency, it requires a return visit within a defined timeframe
  • It is friction-free for the customer, no app, no card to carry, no account to log into
  • It is automated,  your POS software does the work without requiring staff to remember to ask

Retailers who have switched from a points model to a receipt voucher model consistently report higher programme engagement and more frequent return visits. The mechanics are simpler, the reward is clearer, and the customer has a physical reason to come back.

Fixing Your Programme: Where to Start

If your loyalty programme is underperforming, the fix does not require a complete rebuild. Start with these steps:

  • Review your current programme structure — is the reward achievable and tangible?
  • Check whether your POS software is actively surfacing loyalty information at the point of sale
  • Pull a report on your loyalty database — how many members, how many active in the last 90 days, how many lapsed?
  • Send one targeted communication to your lapsed members — a time-limited offer to bring them back
  • Consider switching to a receipt voucher model if your current points system has low engagement

A good and sell setup loyalty programme can represent a meaningful increase in annual revenue. It is worth taking the time to make it work.
